CloudKitchens is the largest and most secretive play on delivery-only kitchen infrastructure, and it is built on the most durable asset in the business: real estate. Led by Travis Kalanick, who built Uber into a category-defining machine, the company acquires and converts commercial property into delivery-only kitchen complexes, leasing units to restaurants and virtual brands while layering on operating software — collecting recurring rent plus technology revenue across a large portfolio in U.S. and international cities. The model lets a restaurant enter a new market without a full lease or dining room, and lets CloudKitchens run many brands out of one building, extracting more revenue per square foot than a conventional landlord. It has raised roughly $1.3B with backing from Saudi Arabia's Public Investment Fund and Microsoft, and reached a ~$15B valuation in late 2021 — a war chest and patient-capital base that let it accumulate property while rivals folded. Kalanick has signaled ambitions well beyond leasing kitchens, toward AI-driven, vertically integrated food operations that would turn the real-estate footprint into a platform. If delivery remains a structural share of how people eat — and the pandemic permanently reset that baseline higher — owning the physical infrastructure that delivery-only food is prepared in is a landlord-plus-software franchise with real durability.

CloudKitchens rode the delivery boom to a $15B valuation and then hit the same wall as the entire ghost-kitchen category: demand normalized, tenant restaurants failed at high rates, and the company rationalized its footprint, closing U.S. locations in 2025. The core problem is that ghost kitchens inherited the risk of their tenants — delivery-only virtual brands proved to have brutal economics, high failure rates, and little loyalty, and when they fold, CloudKitchens is left holding converted real estate optimized for a use case that is contracting. The $15B mark is a 2021 artifact from the zero-rate delivery peak; the private valuation has almost certainly compressed, and the PIF/Microsoft capital that funded aggressive property acquisition looks expensive against a portfolio that must now be right-sized. Kalanick's pivot talk toward "AI-driven vertically integrated food" is a signal that the original leasing model alone isn't the business it was pitched as. The company's extreme secrecy means outsiders can't verify occupancy, churn, or unit economics — a red flag when the sector around it has visibly retrenched. Real estate is durable, but real estate purpose-built for a shrinking use, financed at a peak-cycle valuation, with a founder already changing the story, is a bet that delivery-only kitchens are a business rather than a bubble that already burst.
